Reading fill rates without losing the aisle story

A weekly KPI sheet that reports “94% fill” can still leave three hospital accounts short every Friday. The percentage averages away the cluster. In readouts we show fill rate beside the account heat strip so the same page carries both the headline and the pain.

What we annotate

  • Accounts that miss repeatedly on the same SKU family
  • Promised dates that were never realistic for the depot distance
  • Lines where quantity ordered spiked after a sales visit

What we leave alone

We do not score individual pickers from an order extract. Labour questions belong on the warehouse floor with time-and-motion context we rarely hold.

If your board only wants the percentage, say so at intake. We can still deliver the cluster sheet as an appendix for operations.
